We saw this firsthand at a recent offsite with the leadership team of an Asian footwear brand. We had just begun discussing AI fluency, what it is, how it works, and why it matters, when the mood suddenly changed.
The COO spoke first. “I’ve been doing this for 20 years. I can tell when a batch is off. Will AI know that?” Her voice was steady, but her hands clenched.
The Head of Design soon followed. “If AI starts generating designs, what’s left of our human craft?”
The HR VP admitted he was stuck. “Everyone’s asking what AI means for their jobs. We already offered online courses, but people don´t engage.”
The CFO said little, but when pressed a bit, muttered: “The board expects huge productivity improvement. If we can’t deliver, we have a real problem.”
And the CEO? She felt optimistic, but isolated. “I see potential. But right now, I feel I am the only one leaning in.”
A Near-Miss Confirms the Worst Fears
A newly integrated AI-powered pricing tool—designed to optimize catalog discounts—almost triggered a major brand failure. Due to a data misclassification, the system had queued up steep markdowns for a brand-new premium sneaker line. A sharp-eyed merchandiser caught it late that evening.
Revenue loss was avoided. But damage to trust was already done. The incident made even the biggest AI optimists sceptical.
Naming the Real Problem: Fear ≠ Irrationality
We often treat AI fluency like learning Microsoft Word or Excel: take a few online courses, click through some tutorials, and you're good to go. But that analogy breaks down fast.
Think of the iceberg cliché of change management. Above the waterline are the visible elements—tools, training modules, and dashboards. Below lie the deeper forces influencing our behaviour: fear, identity, mistrust, and resistance. These aren't technical issues, they're human ones.
And when they’re ignored, they don’t disappear. They paralyze.
But when surfaced and understood, fear becomes fuel for change.
Fear at “Me” Level: It's Not Just Job Loss
On the surface, it may sound like the usual “resistance to change,” but dig deeper and find a long list of anxieties we all have/had about AI at some point. And it’s rarely only about job loss.
Let’s break that down.
Job loss and replacement: Surveys show that around 24-35% of workers worry about being replaced by AI. But the more profound fear isn’t just losing a job—it’s losing meaning and identity. Your sense of value can erode when mastery and experience no longer feel important.
Application anxiety
The fear that you’ll use AI ‘wrong,’ look foolish, or waste time on tools that don’t help. It’s the tension between being told to explore and not knowing the boundaries.
Bias and explainability: Around 18% are troubled by biased algorithms and decisions they can’t interrogate. Consider Amazon's hiring tool, which learned to prefer male candidates, a stark reminder of what can go wrong.
Misinformation: Roughly 25% are anxious about truth distortion; AI tools that fabricate, hallucinate, or maliciously deceive.
"Big Brother" surveillance: About 22% cite concerns over how their data is used. Many employees fear constant monitoring or behavioral tracking under the guise of optimization..
Commitment and expectation overload: AI promises efficiency, but many fear it just means faster workloads and impossible performance standards.
When unaddressed, these fears don’t just lead to quiet withdrawal. They surface first as sarcasm, eye rolls, and offhand comments. Questioning leadership is easier than saying, “I don’t get it.” But over time, that low-grade resistance hardens. People disengage, avoid tools, and stop trusting the vision (if there is one). The “AI transformation” quietly grinds to a halt.
You don’t erase fear with pep talks. You acknowledge, restore confidence, and build capabilities. That’s the heart of future brain training.
Fear at Team and System Levels: The Real Structural Risks
Fear is contagious and moves from individuals to groups and cultures. Now, it gets even harder to untangle.
At the team level:
Uneven AI literacy breeds “status” gaps.
Misaligned workflows trigger confusion.
Ambiguous metrics fuel mistrust and anxiety.
At the org level:
Strategy paralysis sets in.
Weak oversight = high ethical and legal risk.
Top-down expectations do not translate to the frontline realities
A bad start creates the opposite of AI ambassadors. Skeptics join forces, disillusionment spreads, and resistance becomes systemic.
Again, the pricing tool mishap wasn’t just a “bug.” It exposed missing governance, unclear roles, and an organization unprepared to act quickly together.

We often assume we need to understand and be motivated before we do. However, the opposite is usually true, especially regarding AI: we need to act our way into a new way of thinking. Like exposure therapy, it’s not enough to analyze from a distance; we need to experience it directly, especially if we don’t have a technical background or don´t see ourselves as natural tech power users.
Start with one prompt. Ask the AI something you’re genuinely curious or uncertain about: your industry, your job, a task, a decision.
Then challenge it. Ask how your role might become irrelevant, and what you could do to adapt. See what ideas it suggests.
Don’t trust blindly. Notice where it hallucinates or generalizes. Push back. Ask follow-ups. Build your discernment.
From Fear to Fluency—and Beyond
Working with AI isn’t “natural” at first. It’s disorienting. Sometimes, it felt like I had to become someone else: faster, more technical, always “on.” That wasn’t true.
What helped was naming the fear, not pretending it wasn’t there, but using it. Once I stopped resisting the discomfort, my AI thinking with AI started to flow.
A lot of talk around AI is about upskilling humans. But the real shift happens when AI starts upskilling us, stretching how we think, testing our judgment, and forcing better focus. It doesn’t just do things faster, it makes us reflect so that we can improve.
For people without a tech background, that’s good news. You don’t need to catch up to the machines. You need to get clearer on what you bring that they can’t.
That takes more than AI fluency. It takes experience, attention, emotional honesty, and the willingness to stay responsible, even when the system sounds more intelligent than you.
